During the HumanX AI Conference in 2025, Jason Warner, co-CEO of Poolside and former CTO of GitHub, took to the stage. Just over a year prior, in October 2024, Poolside was hailed as a promising AI startup, having secured $500 million in funding and boasting a $3 billion valuation. The company aimed to create coding agents for government and enterprise applications. However, as industry giants like OpenAI and Anthropic surged towards nearly trillion-dollar valuations, Poolside found itself in the shadows.

Now, Poolside is reemerging with its new AI model, Laguna, which has been shown to outperform many American and Chinese competitors on public benchmarks, with the exception of Kimi K3, a leading model from the Chinese laboratory Moonshot.

“Our goal is to establish ourselves as the leading open model in the Western market,” Warner stated in an interview, emphasizing the strategic importance of their approach. He claims that Poolside is now at the forefront in the competitive space of models with 118 billion parameters.

Warner explained that the quiet period was spent developing a robust "model building factory," designed to facilitate the rapid production of Laguna and its subsequent iterations—expected to roll out every five weeks. “Traditionally, model building is an artisanal venture. We've transformed it into an industrial process,” he noted.

While AIs from OpenAI and Anthropic currently exceed Laguna's capabilities, Warner acknowledges their models are considerably larger in scale. For context, Moonshot announced that Kimi K3 operates with a staggering 2.8 trillion parameters—twenty times the size of Poolside’s latest model. Nevertheless, Warner indicated plans to eventually develop even larger models capable of going head-to-head with leading technologies.

Earlier this year, Poolside also discreetly launched a smaller range of models. Although it had initially shared model weights with a select group of undisclosed clients, the company began making this information publicly available in April.

Headquartered in San Francisco, Poolside boasts an international team; Warner splits his time between Canada and the U.S., while cofounder Kant resides in Portugal, with most employees working remotely. Reports had previously indicated a Paris base, with coders meeting there periodically.

There is a growing urgency in Silicon Valley to create local alternatives to Chinese AI technologies, often labeled as open source despite Chinese firms like Deepseek withholding their code and training data. Instead, they provide model weights, enabling localized downloads and custom adjustments for developers. This model appeals to startups and large enterprises alike that are looking to mitigate the control exerted by OpenAI and Anthropic over their proprietary tools and the associated costs.

Amid this landscape, other players are also entering the space. Recently, Thinking Machines Lab, founded by former OpenAI CTO Mira Murati, introduced Inkling, an openly-available model. The lab notably admitted that while it may not be the strongest model on the market, it offers adaptability and user-friendliness.

The competition in open-weight models is heating up, with established giants like OpenAI and Google taking an interest, while Nvidia is also joining the fray. At the forefront stands Kimi K3 from Moonshot, which has outshone other models in specific coding tasks, presenting itself as a cost-effective option that has prompted concern among U.S. investors.

However, plans for releasing model weights for Kimi K3 are set for July 27, allowing greater flexibility for potential clients.

This competitive landscape prompts significant investments in the AI sector. Last year, Thinking Machines raised $2 billion at a $12 billion valuation, and Poolside also sought to raise a similar amount. Another startup, Reflection, recently achieved a $2.5 billion funding round at a $25 billion valuation as it transitioned towards open-source offerings. “Our mission is to foster a diverse open ecosystem in the West,” Reflection’s cofounder stated.

Looking to successful models abroad, France’s Mistral has profited handsomely from open-weight models, capitalizing on its non-Chinese roots to appeal to Western clients.

Warner and peers in the American open-source arena may find themselves bolstered by potential government action. Reports have surfaced regarding discussions within the Trump Administration to effectively restrict the usage of Chinese open-source models for American enterprises.

“We're at a pivotal moment in AI policy,” said venture capitalist and White House AI advisor David Sacks, pointing towards the intentions of major closed labs to eliminate competition from open-source developers.

In this rapidly evolving environment, the training of models remains a costly endeavor, complicating market entry. Warner mentioned that Poolside has not secured additional funding since 2024. The company also found itself navigating an ambitious venture to establish a 2-gigawatt facility in West Texas with AI data center leader CoreWeave. Although discussions for this project were reportedly halted, Warner indicated that it has since transformed into a separate entity called the Poolside Infrastructure Company.

Despite these challenges, there remain signs of financial resilience. Poolside's earlier investment in Fluidstack, a UK-based neocloud startup that began as a platform for GPU rentals and has shifted to creating its own data centers, has proven advantageous. Recent filings suggest that Fluidstack achieved an $830 million funding round, elevating its valuation to $7.5 billion, which significantly increases the value of Poolside’s involvement.

While specific details about this investment remain undisclosed, the financial maneuvering positions Poolside favorably within this competitive landscape. As Fluidstack continues to grow, Warner cannot comment on specifics but recognizes the potential that such investments carry for both companies.

B ack in October 2024, Poolside was an early AI star. Cofounded by former Github CTO Jason Warner, the startup had raised $500 million on a $3 billion valuation to build coding agents for governments and large companies. But over the next 18 months, Poolside largely disappeared from view, while OpenAI and Anthropic ballooned to nearly trillion-dollar valuations with a crop of Chinese labs building open source models nipping at their heels.

Now Poolside is back with a new model called Laguna that on public benchmarks beats its American and Chinese open source competition — with the very notable exception of Chinese lab Moonshot’s latest AI model, Kimi K3.

"As an American company building for the West, we'll be the most capable open model in the West,” Warner, Poolside’s co-CEO and cofounder, tells Forbes. “Globally, in this weight class of the 118 billion parameter model, we are the leader.”

Warner claims that the startup spent those 18 months where it went quiet building the infrastructure for a “model building factory” that could pump out Laguna and continue with new and more powerful iterations every five weeks. "The classic notion of model building is an artisanal process…We've built an industrial model-building process,” he says.

He concedes that Laguna has a long way to go to match the capabilities of the top closed models from OpenAI and Anthropic, and the new version of Kimi that was dropped by Beijing, China-based lab Moonshot on July 16. But its models are significantly smaller. OpenAI and Anthropic have not disclosed the size of their latest models but Moonshot said that Kimi K3 was a 2.8 trillion parameter model— a whopping 20 times the size of Poolside’s new release. Warner says that Poolside plans to build bigger models that could in time compete with frontier labs.

The startup also launched a smaller series of models earlier this year without much fanfare. Warner said it had shared model weights from the get go with its small, undisclosed number of government and corporate clients but since April began sharing them publicly.

Poolside says it’s based in San Francisco, but it has more of an international flavor. Cofounder Warner lives between Canada and San Francisco, while Kant is based in Portugal, with the majority of its team working remotely. The company in the past was reported to be headquartered out of Paris, France, where its coders would assemble every few months to regroup.

Silicon Valley is in a rush to build homegrown alternatives to Chinese AI models. These are often billed as open source but Chinese startups like Deepseek don’t publish their code or training data. Instead, they release what are called model weights, which allow models to be downloaded, run locally and fine-tuned by developers. That’s proven irresistible to startups and increasingly large companies that have chafed at the control OpenAI and Anthropic hold over their own closed models, and the mounting cost of using AI tools like ChatGPT and Claude.

Last week, former OpenAI CTO Mira Murati’s Thinking Machines Lab also released its first AI model, an open-weight model called Inkling. In a refreshing departure from the AI industry’s relentless hype machine, the lab said the model is “not the strongest overall model available today, open or closed,” but that it was meant to be flexible and easily customize-able.

OpenAI, Google and even Nvidia are also in the open-weight game (Meta once had one of the leading open models with Llama, but switched its focus to a new closed model called Spark last year). Few have come close to matching the capabilities of the top Chinese models, the most dominant of which is now from Moonshot. Kimi K3 outranked OpenAI’s top model and Anthropic’s Fable 5 at some coding tasks, according to AI leaderboard Arena. It’s still behind on some measures, but charges around two thirds less than Anthropic, and a third less than OpenAI, for the same task. It is so capable and cheap that its release on Friday last week spooked U.S. markets.

Over the last month, LLM marketplace OpenRouter reported that models from Chinese corporations like Xiaomi, Tencent and startups like Z-AI were the five most popular. For now, Kimi K3 is only available to run on Moonshot’s servers (located in China, making that a tougher call for U.S. companies). But it said that it will publish the model weights on July 27 which would allow companies to download and run it on their own systems.

There’s big money at stake for the small number of American challengers. Thinking Machines raised $2 billion on a $12 billion valuation in 2024. Last year, The Information reported that Poolside had tried to raise $2 billion, also at a $12 billion valuation. Reflection, another coding agent startup that pivoted to building open source models, raised $2.5 billion at a $25 billion valuation in March. It recently signed a $1 billion compute deal with neocloud Nebius as it builds its model. Reflection still has not released any products. “Our aim is to ensure that there is a competitive frontier open lab in the Western world,” cofounder and CTO Ioannis Antonoglou told Forbes last week. “We want to have a flourishing open ecosystem, and we want to contribute to it.”

They might look across the pond for inspiration. France’s Mistral made over $200 million last year from open-weight models targeted at Western companies and governments, with its primary selling point that it’s not Chinese (or American, for that matter).

Warner, Murati and other American open source builders could get a huge boost from the Trump Administration. Axios reported that the White House and Commerce Department had debated measures that would effectively ban the use of Chinese open source models by American companies.

"We are at a critical inflection point in AI policy. The leading closed labs, already a duopoly in terms of AI model revenue, want the government to eliminate their open-source competition,” wrote venture capitalist and White House AI adviser David Sacks on X.

U.S. open source is still an open field, especially since training models is such an costly proposition. Warner tells Forbes that Poolside hasn’t raised since 2024 (he declined to share the startup’s current revenue). The company also found itself involved in a complicated, and potentially expensive side project to build a 2 gigawatt facility in West Texas with AI data center giant CoreWeave dubbed Project Horizon. The Financial Times reported in April 2026 that the deal was scrapped after deadlines were missed (the original announcement blog post has since been deleted). Warner says that the project lives on as a standalone business called PIC (Poolside Infrastructure Company). This had been run by Poolside cofounder Kant, but he’s now handed the reins to former construction executive Robert Bonar.

Poolside might not need to raise again even with this pricey distraction, and a self-imposed deadline to build new and more powerful AI models. That’s thanks to a quiet and previously unreported investment that Poolside made in another startup, Fluidstack. The British neocloud got its start as an “Airbnb for GPUs” but has since started building its own data centers, landing deals with both Google and Anthropic.

It’s not clear when Poolside invested in Fluidstack, but British corporate filings show that the London-based company raised a $24.7 million SAFE round at some point in 2024. Later filings show that by March 2026, a Luxembourg-based company called Argo Participation I would become one of the largest shareholders in Fluidstack with a 15% stake. Warner and Kant are listed as directors of Argo Participation I in corporate filings in Luxembourg. A filing from November 2024 lists Poolside as the sole shareholder of Argo Participation I.

Fluidstack announced on Monday that it had raised $830 million in a round led by Leopold Aschenbrenner’s hedge fund Situational Awareness at a $7.5 billion valuation. That means Poolside’s Fluidstack investment is worth $860 million. Warner said he could not comment on Poolside’s investment in Fluidstack. Bloomberg reported in April that Fluidstack was in talks with investors to raise $1 billion at a $18 billion valuation.

It took several years, but artificial intelligence pioneer OpenAI is considering establishing operations in Israel. The initial move would not involve a research and development center but rather a business development operation aimed primarily at building ties with the local tech sector.

According to information obtained by Calcalist, a senior Israeli Amazon executive who until recently led AWS for Startups — Amazon’s cloud operations for the local tech industry — has been recruited by OpenAI and is beginning work at the company. He will be responsible for the EMEA region, covering Europe, the Middle East and Africa, and will report to a manager in London, though he is expected to focus primarily on Israel.

The AI giant, which launched ChatGPT , its large language model-based application for the general public, wants to build a presence in the Israeli ecosystem using a model similar to that of cloud companies. Such companies establish relationships with local startups soon after they are founded, then increase their revenue as the startups grow and develop.

OpenAI is expected to hold an event for startups in Israel with AWS toward the end of the month, where it will present its services for the enterprise market. At the same time, OpenAI’s careers website currently lists an opening for an account manager serving Israel’s tech sector.

Although the position is officially listed as being based in Paris, the managers are expected to work from Israel and report to the company’s European offices. Depending on how its Israeli operations develop, people familiar with OpenAI’s plans believe the company will later seek a senior executive to lead an Israeli sales office in a country manager role.

Depth of AI adoption in the ecosystem

OpenAI’s expansion outside the United States has generally begun with marketing and business development operations rather than R&D centers, followed later by the recruitment of engineers. In comparison, OpenAI began operating in India a year ago by hiring for positions similar to those it is now seeking to fill in Israel. By the end of 2025, it already had an active office in the country.

This is not yet the holy grail for Israel, a local R&D center like those operated by Amazon, Google, Apple, Microsoft and Nvidia, each of which employs thousands of people in the country, but it represents an important initial foothold.

Google’s operations in Israel also began with a greater focus on marketing and business activity before expanding into R&D. Historically, development centers in Israel have often been established through acquisitions of local startups or larger companies, as in the case of Mellanox, which was already publicly traded when it was acquired by Nvidia.

OpenAI currently has only two R&D centers outside the United States: one in London, its largest, and another in Zurich, which has become a significant AI hub because of the city’s academic institutions.

OpenAI’s interest in establishing business development operations in Israel illustrates the importance Sam Altman’s company places on the Israeli tech industry. Although Israel has not developed its own large language model, it is considered one of the world’s most advanced countries in the use of AI tools, particularly in the enterprise market among tech companies.

According to recent data from Anthropic, OpenAI’s fierce rival, Israel ranks first worldwide in per-capita use of Claude, Anthropic’s AI tool. The study, conducted in March, examined use among working-age populations around the world and found that Israel surpassed countries including the United States and Singapore.

The usage figures highlighted both the depth of AI adoption in the Israeli ecosystem and the speed at which new technologies are embraced.

Calcalist also reported last week on a Bank of America study examining the countries leading in various aspects of AI behind the two dominant powers, the United States and China.

Israel ranked just outside the global top 10. Its position was hurt primarily by weak national infrastructure and limited government investment, while it ranked much higher in measures related to the private sector.

Israel ranked first in the concentration of AI talent, according to LinkedIn data, and third in investment in AI companies between 2013 and 2025, with a total of $19 billion.

Hundreds of Israeli startups now build their products on language models, and OpenAI does not want to miss out on this significant market. The widespread adoption of Claude, which is highly popular among developers, and Gemini, aided by Google’s strong presence in Israel, has put OpenAI at a disadvantage.

A growing startup that eventually generates hundreds of millions of dollars in revenue could also become a major customer spending large sums on AI models, much as Israeli tech companies became major cloud customers over the past decade.

Establishing a presence in Israel could also help OpenAI improve its language model, which develops as more people use it.

Annual revenue run rate of $50 billion

OpenAI, which is seeking a Wall Street flotation in the coming year, significantly trails Anthropic in both enterprise-market penetration and expansion outside the United States.

OpenAI was the first company to launch a widely accessible artificial intelligence application and remains the better-known brand. That has attracted many customers who use either the free version, which accounts for the overwhelming majority of users, or the basic paid version, which costs $20 a month.

Anthropic , by contrast, focused on the enterprise market from the outset, generating significantly higher revenue per customer. It also invested more heavily in expanding across Europe and East Asia, establishing centers in Germany, Japan and South Korea — countries that, like Israel, rank among the leaders in AI adoption.

As a result, Anthropic is expected to overtake OpenAI this year in annualized revenue, approaching $50 billion compared with OpenAI’s $25 billion, despite OpenAI’s commanding lead in user numbers.

Neither company is profitable, though Anthropic is believed to be burning less cash.

AI infrastructure firm Infinity announced on Monday that it has successfully raised $15 million at a valuation of $100 million, attracting investment from firms such as Touring Capital, Principal VC, and experts from renowned companies like OpenAI and Anthropic.

Infinity is focused on developing software that simplifies the implementation of AI models on AI chips. The dominance of Nvidia in the market is attributable not only to its powerful chips but also to its CUDA software (Compute Unified Device Architecture), enabling its GPUs—initially designed for graphics processing—to operate as general-purpose CPUs. Popular AI development frameworks like PyTorch and TensorFlow are built on CUDA, which allows developers to create applications using widely-used programming languages such as Python, resulting in seamless operation on Nvidia hardware.

Many startups in the application space lack the expertise or resources to create their own kernels, the fundamental software that drives hardware, or to adapt their applications for various AI chips. Infinity aims to create an alternative kernel software compatible with a diverse range of chips, including SRAM, GPUs, mobile processors, and Systolic Arrays. This initiative is part of a broader trend where startups are systematically challenging Nvidia's market supremacy.

Infinity is working towards a universal inference library capable of functioning across different chip brands, enabling these chips to automate the replication of cutting-edge research results.

Founded last year by Jeremy Nixon, a former researcher at Google Brain and the creator of the AGI House hacker network community, Infinity emerged from Nixon's fascination with the concept of “automated invention.” He envisions AI systems as a transformative meta-technology. Nixon developed a machine learning algorithm named Omega, which autonomously generated and evaluated new algorithms within a feedback loop.

Inspired by this success, he explored applications in hardware, believing that automated systems could similarly produce the fundamental code necessary for enhanced chip performance.

Infinity’s AI research agent, Ignition, is designed to create the low-level code essential for AI inference on alternative chips to Nvidia. It autonomously tests, debugs, and assesses the hardware's performance with the generated code, adjusting it as needed to optimize speed. This self-optimizing system continuously learns and adapts to different chip architectures, regardless of proprietary constraints, according to Nixon. Infinity claims it has developed a software stack comparable to CUDA.

Infinity's client roster includes D-Matrix, an AI chip manufacturer positioned as a competitor to Nvidia, and Nixon mentioned ongoing discussions with other major chip and cloud providers.

While the agent handles the more labor-intensive tasks, human oversight remains essential for providing strategic direction. In one instance, the startup noted that the agent significantly outperformed human efforts, condensing a potentially years-long project into just hours or days. Infinity doesn't impose an upfront licensing fee; instead, it earns a portion of the performance improvements and cost savings, based on changes measured in tokens per second.

Currently, Infinity employs 26 staff members across design, operations, and engineering roles.

AI infrastructure company Infinity announced a $15 million raise at a $100 million valuation on Monday from investors including Touring Capital, Principal VC, and researchers from companies such as OpenAI and Anthropic.



The startup is building software to make it easier for AI chips to run AI models. One big reason Nvidia became the top player is not just its high-performance chips, but also its CUDA software (Compute Unified Device Architecture), which allows its GPUs (originally designed to run graphics) to act as general-purpose processing CPUs. The largest AI development frameworks PyTorch and TensorFlow have been built on top of CUDA. This allows developers to write their apps in popular languages like Python, use those major AI frameworks and their apps will, by default, run on Nvidia chips.

Most of these app-level startups wouldn’t have the resources or know-how to write their own kernels — the low-level software that operates chips — and port their apps to other AI chips. So Infinity is trying to build CUDA-alternative kernel software that works with any type of chip, like SRAM, GPUs, phone chips, and Systolic Arrays. Infinity is part of a new wave of startups that are attempting, product by product, to chip away at Nvidia’s market dominance.

Infinity is attempting to build a universal inference library to run on all chips, allowing these chips to automate replicating state-of-the-art research results.

Infinity was launched last year by Jeremy Nixon, once a researcher at Google Brain and creator of the hacker network community AGI House. Nixon told TechCrunch he decided to launch this company because he was obsessed with the idea of “automated invention” — the belief that “AI systems can actually be a meta technology.” He himself had invented a machine learning algorithm called Omega, he said, which essentially created new machine learning algorithms and automatically evaluated them in a feedback loop.

That success got him thinking about other cases where this approach could work, and he turned to hardware, believing that automated systems could also generate the low-level code, like the kernels and so forth, needed to help run chips more effectively.

Infinity’s AI research agent Ignition is intended to write the low-level code needed for AI inference on Nvidia-alternative chips. It tests, debugs, and measures how fast the hardware performs with the code, and automatically rewrites the code if needed to improve performance. The system is self-optimizing, meaning it continuously learns and improves itself. It also adapts to different chip architectures, regardless of proprietary designs, Nixon says. The result is what Infinity claims is a CUDA-level software stack.

Customers include the AI chip maker (and would-be Nvidia challenger) D-Matrix, and Infinity is in talks with other big chip and cloud companies, Nixon said.

Humans are in the loop, however, providing high-level direction while the agent does more of the tedious grunt work. In one case study, the startup found the agent works much faster than a human alone, reducing what could have been a years- or months-long process to hours or days. Infinity doesn’t charge an upfront license fee; instead, it takes a cut of performance gains and cost savings, measuring changes in tokens per second.

Right now, Infinity has 26 employees, including those in design, operations, and engineering.

The startup has introduced the AI Materials Foundry, a collaboration involving over 48 tech firms, industrial corporations, and research institutions focused on leveraging AI to discover and innovate new materials for chip manufacturers and other industries. CuspAI aims to shorten research timelines and potentially reduce or eliminate dependence on rare metals such as iridium and ruthenium in the supply chains of chipmakers.

The coalition features prominent companies like the chip manufacturer Nvidia, Meta Platforms (the owner of Facebook and Instagram), and Hyundai. Together, they plan to harness frontier AI technologies—the most sophisticated, general-purpose models—to identify new materials that could enhance energy networks, improve battery efficiency, and bolster the capabilities of semiconductors that are crucial for the ongoing AI revolution.

CuspAI co-founders Dr. Chad Edwards and Professor Max Welling emphasize the urgent need for progress: "The next 50 years of industrial advancement may be hampered by one pressing issue: the necessity for materials that are currently nonexistent. Our mission combines frontier AI, specialized expertise, proprietary data, and strong partnerships to address this need. It's evident that relying solely on known materials will not suffice for future advancements."

The recent Series B funding round will enable CuspAI to expand globally, with plans to establish a new office in Singapore and increase its workforce in locations such as Cambridge, Amsterdam, Berlin, Tokyo, and the United States.

Josh Coyne, a partner at Kleiner Perkins, the venture capital firm that co-led this funding round, stated, "Significant technological advancements are often tied to materials, and future innovations—ranging from affordable carbon capture solutions to semiconductors and cleaner water—are stalled due to undiscovered materials. CuspAI has created a search engine that addresses this gap."

This latest funding round follows a $100 million Series A investment secured by CuspAI last year. The company is the fourth to benefit from the UK government's fund, which targets early-stage British AI startups to help them scale for global competition, although the exact size of the government's investment remains undisclosed.

For a startup to qualify for the sovereign AI fund, it typically needs to be headquartered in the UK and have British founders. Liz Kendall, the secretary for science and technology, remarked, "CuspAI is harnessing the power of AI to tackle some of the most pressing challenges facing the UK and the global community today, including energy and climate issues. By supporting British companies like CuspAI, we are facilitating breakthroughs that will enhance our economy, safeguard the environment, and improve lives."

To strengthen its position, CuspAI has recruited John Giannandrea, a former executive from Apple and Google, who will assist in establishing its operations in the United States. Additionally, the company is collaborating with Abhi Talwalkar, a board member at chip maker AMD and the chair of Lam Research.

The Cambridge-based CuspAI has raised $450m (£330m) in funding from investors including Bezos and the government’s sovereign AI fund, valuing the two-year-old business at $2.6bn.

The company has launched the AI Materials Foundry, a coalition of more than 48 tech companies, industrial firms and research facilities, with the aim of building software underpinned by artificial intelligence to discover and develop new materials for chipmakers and other industries.

CuspAI hopes to significantly cut research times and reduce or eliminate the use of rare metals – including iridium and ruthenium – in chipmakers’ supply chains.

The coalition, which includes the chipmaker Nvidia, the Facebook and Instagram owner, Meta Platforms, and the carmaker Hyundai, aims to use frontier AI, the most advanced, general-purpose artificial intelligence models, to discover new materials that could make energy networks and batteries more efficient and advance the power of semiconductors that underpin the AI revolution.

“If we don’t make progress fast, the next 50 years of industrial progress will be constrained by a single challenge: the world needs materials that don’t yet exist,” said the CuspAI co-founders Dr Chad Edwards and Prof Max Welling. “That’s what we’re on a mission to solve – combining frontier agentic AI with deep domain expertise, exclusive data access and close customer partnerships. The world simply can’t make the progress it needs to with known materials, that much is clear.”

The company said the round of series B funding would enable it to expand internationally, opening a new office in Singapore and increasing staff numbers in Cambridge, Amsterdam, Berlin, Tokyo and the US.

CuspAI is the fourth company to receive funding from the government’s fund targeting investment in early-stage British AI firms to help them scale up to compete on the world stage. The government did not disclose the size of the investment.

Criteria for receiving funding from the sovereign AI fund, which makes a typical equity investment in a startup of between £1m and £10m, include having a main office in the UK and the company’s founders being British.

At the beginning of 2023, Keith Peiris's startup Tome, which specializes in AI-enhanced presentations, was experiencing rapid growth. It became the fastest productivity tool to achieve 1 million users—a milestone that eventually soared to 25 million, as reported by Forbes. With support from esteemed Silicon Valley investors, including Lightspeed Venture Partners, Coatue, Greylock, and billionaire Reid Hoffman, Peiris secured $80 million in funding.

However, by late 2024, Peiris recognized that he was heading in the wrong direction with his company.

The primary issue was that many users, primarily made up of students and small business owners, were either on free plans or subscribed to the low-cost $10 monthly option. This subsistence was insufficient for sustaining the business. Attempts to penetrate professional markets, such as marketers and salespeople, fell short as the tool lacked integration with their data and the context necessary for effective presentations. Although user numbers grew, the company’s annual revenue stagnated at merely $3 million.

Peiris candidly reflects on Tome, stating, “Our technology thesis and our cultural thesis was very immature.”

With nearly half of Tome’s investment still available and significant GPU resources at his disposal, Peiris opted for a pivot. “We were optimistic that we hadn’t missed our chance so early in our journey. We have a talented team and ample capital—why should we not give it another shot?” he shares.

Peiris sought guidance from billionaire Stewart Butterfield, whose previous failures in gaming had led him to create renowned platforms like Slack and Flickr. Butterfield's advice was to downsize the team to one that could be fed by two large pizzas, focusing on building something new with strong customer traction that would keep investors and staff engaged. Thus, in March 2025, Peiris shut down Tome, laying off most of his 70 employees and retaining just six.

After eight months, he introduced Lightfield, an AI tool designed to assist sales professionals with administrative tasks such as call summarization, follow-up email writing, and client interaction management.

Initially, Peiris' investors were skeptical. Developing customer relationship management software was inherently more challenging, and there were doubts about Peiris and his co-founder's expertise in this arena. Nonetheless, it represented a superior business opportunity. “There were animated discussions, but ultimately, everyone came around,” he notes.

Currently, Lightfield's revenue is witnessing an impressive growth rate of 80% monthly, supported by 1,000 paying customers, including Substack, Goodfire, and IntentHQ, according to Peiris. Remarkably, Lightfield has been built entirely from the funds initially raised for Tome, and discussions for another funding round are underway—with previous investors showing renewed interest.

Pivoting is a fundamental aspect of entrepreneurship. When an initial concept falters, entrepreneurs often seek new directions. This phenomenon typically happens before a startup gains significant traction or investor backing. However, Lightfield is a part of the emerging wave of AI startups that secured substantial funding before moving away from their original goals. Some have undertaken sharp pivots, entirely discarding their initial products, while others have adapted to pursue new, profitable avenues. The rapid evolution in the AI sector presents additional challenges, as the pace of model improvements continuously reshapes the market landscape.

"As dominant models increasingly capture market attention, we’ll likely see many startups either pivot significantly or find value in elements of their existing infrastructure to carve out a new direction,” observes Aditya Agarwal, a general partner at South Park Commons, a venture capital firm collaborating with tech entrepreneurs.

For example, Pika raised $135 million to create an AI video generator but shifted focus to AI agents and avatars. Poolside raised $620 million for training AI coding models but, as of late 2025, planned to develop a large data center in West Texas named Project Horizon in partnership with CoreWeave—a venture that faltered after Poolside struggled to meet chip supply deadlines. Subsequently, Poolside restructured into two entities: one dedicated to infrastructure (PIC) and another focused on model building.

Character AI, another early AI success story, has undergone significant transformations since its inception. Founded by former Google DeepMind researchers Noam Shazeer and Daniel De Freitas in 2021, the startup raised around $200 million from prominent investors, aiming to craft AI characters inspired by real and fictional personalities. However, after substantial developments, including the acquisition of their founders by Google and a barrage of lawsuits tied to the app's safety, the company has since refined its business strategy. In early 2025, under new leadership, it shifted toward using open-source software and exploring novel monetization strategies, including advertising and in-app purchases.

We’ve refocused our efforts away from traditional fundraising and hypergrowth toward sustainable business development," explains Karandeep Anand, the new CEO.

Recognizing the need to diversify, the startup is now delving into various interactive entertainment formats, like AI-generated audio stories and microdramas, allowing users to engage with characters in more dynamic ways. Anand emphasized that rather than “pivoting,” it’s been more about evolving the existing concept to align with user needs.

Similarly, Patronus AI, an evaluation startup, adjusted its strategy to adapt to changing industry demands. Initially focused on developing models for error detection and copyright infringements, the company pivoted to create "digital world models"—replicas of internal systems that help AI agents complete tasks across various platforms. This shift now constitutes a significant portion of their revenue.

“Reinvention and reassessment of our purpose are critical for our growth,” asserts CEO Anand Kannappan.

For some startups, adapting was essential for survival. Wispr AI’s founders, Tanay Kothari and Sahaj Garg, experienced a significant setback after investing three years and $14 million in a neural-signal-driven headset that ultimately failed. Redirecting their efforts toward AI-driven voice dictation software, they transformed the company structure and strategy. Today, their Wispr Flow app boasts hundreds of thousands of daily users and a growth rate of 40% per month, marking a departure from previous, ambitious but infeasible projects. As reflected in their blog, “We ceased chasing the idealistic dream and instead focused on delivering what truly resonates with people.”

I n early 2023, Keith Peiris’s AI-powered presentation startup Tome was growing quickly. It had become the fastest productivity tool to reach 1 million users, Forbes reported at the time, a number that eventually climbed to 25 million. He raised $80 million from top Silicon Valley investors like Lightspeed Venture Partners, Coatue, Greylock and billionaire Reid Hoffman.

But by late 2024, Peiris realized he was building the wrong company.

It turned out that most people didn’t want to pay for its tools, which generated beautiful slides within minutes. Tome’s users, mainly students and small business owners, were largely on free plans or paying $10 monthly subscriptions—not nearly enough to sustain the business. And the startup couldn’t quite crack the market for professionals like marketers and salespeople because it wasn’t connected to their data and did not have the context needed to make good presentations. Users were still growing, but the company’s annual revenue plateaued at around just $3 million.

“Being frank about Tome, our technology thesis and our cultural thesis was very immature,” Peiris admits now.

With about half of Tome’s funding still in the bank and lots of GPU capacity on reserve, Peiris decided to pivot. “We were looking at this being like, ‘There's no way that we've missed the boat in year two here. We've got a great team, a lot of capital. Why don't we try again?’” he says.

So Peiris turned to billionaire Stewart Butterfield— who had twice turned his failed attempts at starting gaming companies into iconic businesses like Slack and Flickr— for “great sage advice” on pivoting. Butterfield told him to start fresh with a team small enough that it could be fed with two large pizzas. More importantly, Butterfield said, Peiris needed enough customer traction on a new product to keep investors and employees too busy to talk about the old days. In March 2025, Peiris shut down Tome and laid off most of his 70 employees, leaving a team of six.

Eight months later, he launched Lightfield, AI software that helps salespeople with busywork like summarizing calls, writing follow up emails and keeping track of client interactions.

His investors weren’t thrilled at first. A customer relationship management software was inherently harder to build and VCs questioned Peiris and his cofounder’s experience in this space. But it was a better business opportunity. “I think that there was animated discussion, but I think eventually everyone came around to it,” he says.”

Now the company’s revenue is growing 80% every month thanks to 1,000 paying customers including Substack, Goodfire and IntentHQ, Peiris says. So far, he’s built Lightfield entirely using funding raised for Tome, but he’s now in talks to raise more money. His previous backers are all participating.

Pivoting is a classic part of entrepreneurship. You try something, it doesn’t work as well as you thought, so you try something else. But that usually happens before a company gains substantial traction and raises a significant amount of money. Not so in the AI funding frenzy. Lightfield is part of the first wave of AI startups that raised a ton of capital, only to move away from what they initially built. While some have made hard pivots that entirely scrapped the original product or vision, others have expanded their focus to newer, more lucrative areas. The fast-paced nature of AI, has made it even more challenging for startups to remain defensible: Models improve so fast that the market is constantly shifting.

"As frontier models end up taking more and more oxygen in the room, I think what you'll find is that a subset of these hot companies will either...do hard pivots or more likely they will find parts of infrastructure that they have built that they might want to spin out,” says Aditya Agarwal, a general partner at South Park Commons, a venture capital firm that works with tech founders.

Pika, for instance, raised $135 million to build an AI video generator but has evolved to building AI agents and avatars. Poolside raised $620 million to train AI coding models from scratch, but in late 2025 announced plans to construct a massive data center in West Texas called Project Horizon with CoreWeave — an effort that fell apart after Poolside wasn’t able to get chips online by CoreWeave’s deadline, the Financial Times reported. Poolside split itself into two companies, one focusing on infrastructure called PIC and another, to build models.

“I think it starts around a group of people that come together around a hypothesis that they may or may not reach,” says BCV partner Christina Melas-Kyriazi. “That plus capital has allowed these companies to take much more meandering paths than you would've otherwise seen in prior eras.”

Character AI, another early AI darling, has significantly transformed from the consumer chatbot app it first pitched to investors. Founded by Google Deepmind luminaries Noam Shazeer and Daniel De Freitas in 2021, the startup raised about $200 million from A-list backers like Andreessen Horowitz to generate AI characters inspired by real and fictional people that anyone could chat with, powered by its own large language models. The goal was to eventually “empower everyone with AGI,” Shazeer told Forbes in 2023. But in 2024, Google acqui-hired Shazeer and De Freitas and licensed Character’s technology for $2.7 billion. Then came a wave of lawsuits, which alleged that the company’s chatbots encouraged teens and minors to self harm, suicide and engage in sexually explicit conversations. In May 2025, board advisor and longtime Facebook executive Karandeep Anand took over as CEO.

That all seems to be distant history for the startup now. Character AI settled most of those lawsuits in January and banned under 18 users from chatting with characters on the app— a decision that cost it 4 million monthly active users. Instead of training models, it largely uses open source software. Instead of raising venture capital to release models or carry out research, the company is now fully bootstrapped and owned by its employees. Character AI has also been experimenting with new ways to monetize its products such as advertising and in-app purchases.

“A lot of the energy we've been focusing on is how do we not do the traditional ‘raise, raise, raise, raise money, grow, grow, grow.’ And we one day figure out whether this is a real business or not,’” Anand says. “Sustainable growth while also monetizing is very important to me.”

It’s now aggressively pushing into other non-text based forms of interactive entertainment, including releasing AI-generated audio stories, comics and microdramas, which are series of short video episodes produced with the help of AI. People can also chat with the characters featured in the stories. “Our goal has been on just expanding the ways people can experience this because not everyone is an avid typer,” Anand says.

But Anand says “pivot” is too strong of a word for the changes. “I would say this is more of an evolution,” he says.

That’s also how AI evaluation startup Patronus AI thinks of its recent change in strategy. The San Francisco-based startup got its start developing models to catch factual inaccuracies and flag responses that violated copyright, raising 20 million in funding from marquee backers like Lightspeed Venture Partners. Founded by Forbes 30 Under 30 alumni and ex-Meta AI researchers Anand Kannappan and Rebecca Qian, the San Francisco-based startup also built benchmarks to test how well AI models performed on financial, medical and legal tasks. But as the industry shifted towards AI agents, the startup began training so-called “digital world models” — replicas of internal systems and websites to test how well agents can complete tasks like ordering Doordash or booking a flight ticket. Patronus's simulations help improve agents by rewarding accuracy and punishing errors.

It now calls itself a “frontier lab.” Today, these replicas account for 70% of its revenue, says CEO Kannappan, attracting top AI firms as customers. Yang Zhilin is the 34-year-old researcher and entrepreneur behind the Chinese company Moonshot AI and its new open-weight Kimi K3 AI model, which seized Silicon Valley's attention this week.

Kimi K3 is the latest buzzy open-weight model from China. Its coding and agentic capabilities rival those of leading American models from labs like OpenAI and Anthropic and come at a much lower cost, marking a new milestone for China in the AI race.

Who is Yang Zhilin?

Yang was born in 1992 in Shantou, a city in China's Guangdong province. He attended Tsinghua University before earning a Ph.D. at Carnegie Mellon University in Pennsylvania, where he studied under prominent AI researchers Ruslan Salakhutdinov and William Cohen.

"He is absolutely brilliant," Salakhutdinov said of Yang in a post on X on Friday. In another post, Salakhutdinov said that after his graduation, Yang was heavily recruited by Big Tech but was committed to starting his own company.

While at Carnegie Mellon, Yang interned at Google Brain and Meta. He's also coauthored several research papers on topics ranging from limitations in how language models handle context to prompt-tuning advice.

Before launching Moonshot AI, Yang returned to China and contributed to several major AI projects, including Huawei's PanGu model and the Beijing Academy of Artificial Intelligence's Wu Dao, a large-scale multimodal AI model. He also cofounded Recurrent AI, a startup that used artificial intelligence to analyze sales conversations and help companies improve their performance.

One of Yang's principles in building AI is to lean toward scale.

Moonshot AI's first claim to fame was giving its Kimi K2 foundation model an unusually large context window — a trillion parameters — to process lengthy documents. "The ultimate AGI company will dwarf today's giants — double, triple the scale. Not necessarily OpenAI, but such a company will exist," Yang said in his interview with Zhang.

Why Yan Zhilin left the US

Some leading tech figures lamented after Kimi K3's release this week that Yang didn't remain in the United States to work at an American AI lab. Legendary billionaire investor Vinod Khosla blamed the Trump administration's restrictive immigration policies.

"Even bigger issue is the brilliant talent we are scaring away from other countries with our immigration policies for great talent," he said in response to the news of Kimi K3's success.

The Trump administration has moved to tighten immigration restrictions, including for student visas. Last year, the government introduced a $100,000 fee for employers sponsoring some new H-1B applications for foreign workers. The ruling was later struck down by a federal judge and remains in litigation.

Then, in May, a US Citizenship and Immigration Services memo implied that people who could previously apply for a green card from inside the US may now have to leave the country while their case is being processed.

And this week, the administration introduced a new rule that puts an expiration date on how long people on student visas can initially stay in the US.

Salakhutdinov, however, said that while the US immigration process can be intimidating and "uncertain," Yang was always set on going back to China and building his own startup.

"I remember him telling me that if he didn't at least try starting his own company, he would regret it for the rest of his life. I respect that, and he was right," Salakhutdinov wrote on X.

Founded in October 2025, Sable was established by Nim Ravid (CEO), Leon Chen, Linda He, and Itamar Rocha, who met while studying at Harvard University and conducted research in various fields such as reinforcement learning and multimodal AI. The team comprises individuals with experience at prestigious organizations including SpaceX, Google, Meta, and Together AI.

Currently, Sable employs around 15 team members in the United States and is expanding its recruitment efforts in Israel, where Ravid sees extensive AI talent. He emphasized the unique and experienced technological skills in Israel, stating that the company has a chance to engage such talent with significant AI challenges.

Prior to launching Sable, Ravid garnered recognition both in Israel and internationally through the Survived To Tell initiative, developed in response to the Hamas attack on October 7. This initiative aimed to share the personal narratives of survivors and hostage families, reaching millions online. Additionally, Ravid served as a student representative on Harvard University’s Committee to Combat Anti-Semitism.

Sable is venturing into a market where businesses are increasingly exploring AI assistants, yet many customer interactions still heavily rely on human employees. Sable points out that the current online purchasing experience—especially for complex software and AI products—is often disjointed. Customers typically navigate various stages of the sales process, encountering different representatives for qualification calls, product demonstrations, sales discussions, and onboarding. This fragmentation leads to a lack of context, redundant conversations, and prolonged response times.

While conventional AI chatbots have automated simple functions like drafting text or summarizing content, they struggle to explain product functionalities effectively. Traditional chatbots mostly engage in text-based dialogue and are incapable of demonstrating products, navigating software interfaces, or collaborating live with users.

In response, Sable has introduced Aidan, an advanced AI system intended to function as a digital employee managing customer interactions from start to finish. Aidan stands out from conventional chatbots by being able to “see” what users are viewing on their screens, maneuver through software interfaces, articulate features, and guide customers through live demonstrations.

The technology utilizes Sable’s concept of “Interactive Intelligence,” which merges real-time browser navigation, computer vision, along with voice and video capabilities to facilitate interactions in a shared environment. Ravid described Aidan as capable of communicating directly with buyers throughout the purchasing process, operating independently of human involvement. He noted that achieving natural, low-latency, and high-accuracy interactions posed significant AI challenges that the company has addressed.

Central to Sable’s offering is LiveBox, a virtual workspace allowing Aidan to showcase products directly to prospects. The platform can tackle complex inquiries, gauge customer engagement, collect feedback, and extract insights from interactions.

Companies supply Aidan with their internal assets such as sales call recordings, documentation, marketing content, and interviews with leading employees. Sable transforms this input into a continuously evolving “Brain”—a knowledge base that enhances the AI employee’s responses and comprehension of the organization’s product positioning.

Currently, Aidan is operating in production for clients like Notion and Decagon, alongside various large public enterprises, though additional client names remain undisclosed.

Sable, an AI startup founded by four Harvard graduates less than a year ago, has raised $45 million from Sequoia Capital and 8VC to develop what it calls an “AI employee” capable of managing customer interactions from start to finish. The company says its technology can navigate software interfaces, demonstrate products, answer complex questions and guide buyers in real time, moving beyond the limitations of traditional chatbots.

The round was led by Sequoia Capital and 8VC, with participation from BoxGroup, SV Angel, Valor Atreides AI Fund, Sabrina and Evan Hahn, as well as investors including founders from Suno, HubSpot and Cognition. Sequoia partner Shaun Maguire and 8VC co-founder and Palantir co-founder Joe Lonsdale are joining Sable’s board of directors.

“Aidan interfaces directly with buyers on your behalf, end-to-end, without a human in the loop,” Ravid said. “Achieving the low-latency and high-accuracy interaction required for a natural conversation with an AI employee meant overcoming a set of frontier AI challenges.”
